How to run effective client check-ins between sessions.

The quarterly session sets the direction. Whether the client actually moves is decided in the weeks between โ€” and that's what the check-in protects.

Every implementer and consultant knows the drop-off: the client leaves the quarterly session fired up, and by week three the rocks have gone quiet. A tight weekly or bi-weekly check-in is the cheapest, highest-leverage tool you have to stop that โ€” if you run it well.

Keep it short on purpose

A check-in that turns into a meeting gets skipped. Aim for ten minutes. Its job isn't to solve everything โ€” it's to surface what's on track, what's slipping, and what needs your attention before the next real session. Short and consistent beats thorough and occasional.

Review the same four things every time

  • Priorities status. Is each rock ahead, on track, or slipping? One word each.
  • Decisions made. What did the client decide since last time, and did it move a priority forward?
  • Blockers. What's stuck, and does it need you or just a nudge?
  • The metric. Did the number that defines the rock actually move?

Same structure every time makes the check-in fast for the client to prep and easy for you to read trends across weeks.

Work from data, not memory

The weakest check-ins run on "how do you feel it's going?" The strongest run on what actually happened. If the client is logging priorities, decisions, and progress between check-ins, you walk in already knowing the status โ€” the ten minutes goes to judgment and coaching, not status-gathering.

Watch for the quiet warning signs

  • A rock marked "on track" three weeks running with no metric movement โ€” that's usually a stall in disguise.
  • Two priorities fighting for the same time or budget โ€” a structural conflict that will surface at the worst moment if unnamed.
  • A pattern of confident calls that keep not panning out โ€” a calibration problem worth naming.
